Rough Running Saildrive

I just bought a 25' O'Day w/a OMC Saildrive onboard. My problem is that the engine is running really rough. I have changed the plugs and adjusted the timing which have helped but not that much. I'm thinking the flaps in the carb may be worn or shot. Has anyone changed them and how involved is it? Any tips or shortcuts?

There is a Yahoo group for saildrive owners that I have found very helpfull groups.yahoo.com - search on saildrive. There's lots of info to be had. I have a Nash 26 with an OMC saildrive - I have "the book" for it and will look at it tonight to see if anything obvious stands out
