On reflection I agree a rebuilt or used HBW 50 is the logical solution considering the age of the engine.

Personally I would say the logical choices are between :

Getting a rebuilt HBW 50

Getting a whole new Beta 25 as eherlily already suggested.

If this were a relatively new engine I would say you might benefit from the longer life of a brand new ZF transmission, vs. the rebuilt HBW50.

However, the reality is that the 5424 is limited in remaining life - partly by wear, but mostly by diminishing spares availability. Last time I bought a raw water pump for my 5424, it was $350 - and going up.

So extend your 5424's life in the most economic way possible, or bit the bullet and replace the whole drivetrain.

as I said, there are two available on eBay; one (rebuilt) for $1295, and one (repainted) for $895.

Take a look at the Newage PRM transmissions. I put a new one on my Westerbeke. Beta also uses them on new engines.

You probably will not like this suggestion, but; if I had to replace the Hurth 50 transmission on my O'day 35, I would probably bite the bullet and upgrade the Universal M25 motor and the trannie to a Beta Marine 25, or (maybe) a Beta 30. These are based on Kubota blocks, just like your Universal.

The problem with changing to a different transmission is that it will likely change the entire geometry of the prop shaft and the motor. As long as you gotta make a change, you may as well upgrade the entire system.

Another option may be to locate a used transmission. There are at least 2 available on eBay right now.

The new ZF6 is about $1200. The rebuild cost was closer to $1800-$2000. The ZF6 is something like 1.5" longer than the HBW5 that I had attached to our 5416. If you have enough room at the other end, it may be a matter of adjusting the engine mounts.

We were replacing the mounts anyway, so the extra length wasn't really a big deal for us. I didn't look into whether there was a "better" option.

If it could be reliably rebuilt and you avoid the hassle of cutting a shaft or getting a new one, redoing the coupling half, changing mounts, etc etc (alternatives to moving the engine itself) might want to give that some thought too...

Yes, it is a Hurth on there now. It could be rebuilt, but that would cost as much as a new transmission, so I'd rather get a better new one if possible.
